What to fix in your Facebook ads in October, before Black Friday
Most Shopify stores start thinking about Black Friday ads in the second week of November. By then the useful work is already too late. Everything that decides whether your ads hold up through the sale, from clean tracking to an ad set that is out of learning, needs weeks to settle. It happens in October.
Here is the short version. In October, make sure your tracking is right, cut your ads down to fewer ad sets so at least one can settle, start stepping your budget up in 20 percent steps, build your Black Friday ads and spares, and check the account settings that stop ads mid-sale. Then leave it all alone in November.
1. Make your tracking right, then stop touching it
If Meta cannot see your sales properly, it cannot find more people like your buyers, and you cannot tell which ads are working. November is too late to find this out.
- Place a real test order. Find it in Events Manager. It should be one Purchase event, with the right value and currency.
- Check deduplication. On the Purchase event, the deduplication rate should be above about 80 percent. Below that, the same sale is reaching Meta twice, usually because the Shopify Facebook and Instagram channel and a separate app or old theme code are both sending it.
- Check the event carries customer details. Email and phone help Meta match a sale to a person, which Events Manager shows as event match quality.
- Check your UTMs reach Shopify. You want to be able to see which orders came from Meta inside Shopify, not only in Ads Manager.
If any of that is off, the fix is usually in why Meta purchases don’t match your Shopify orders. Then do not install anything new until December.
2. Fewer ad sets, so one of them can settle
Meta needs about 50 purchases in a week before an ad set leaves the learning phase. At a cost per purchase of 30 dollars, that is around 214 dollars a day in one ad set.
A store spending 60 dollars a day across five ad sets puts 12 dollars into each. None of them gets near 50 sales a week, so none of them settles, and results jump around week to week. Merge them down to one or two. That merge restarts learning, which is exactly why it has to happen in October and not in November.
3. Start stepping up your budget now
Raising a budget by about 20 percent at a time generally does not reset learning. Bigger jumps do. Twenty percent steps every three days take about 24 days to get to four times your budget, so to be spending four times your normal budget by 20 November you need to start by 27 October.
The full table of start dates is in how to scale your Facebook ads for Black Friday without resetting the learning phase.
4. Build your Black Friday ads and your spares
- Make the Black Friday ads now. Your offer, your dates, a clear reason to buy this week. Get them approved early, because ad review is slower when every store is submitting at once.
- Give them their own ad set. Adding a new ad to the ad set that already works is a significant edit and resets it. Keep your working ad set untouched.
- Have two or three spares ready. Ads wear out faster at Black Friday volumes. If your best one dies mid-weekend, you want to be launching a spare in five minutes, not making one. What to do when your best ad dies mid Black Friday covers the rest.
5. Know your numbers at the sale price
Your discount changes how much you can afford to pay for a sale. On a 50 dollar product that costs 20 dollars to fulfil, 40 percent off drops the most you can pay per sale from 30 dollars to 10 dollars, and raises the ROAS you need to break even from 1.67 to 3.
Work out your maximum cost per purchase at your sale price now, with the breakeven ROAS calculator. If the number looks impossible, change the offer while you still can. Your Black Friday discount raises the ROAS you need to break even has the full maths and some offers that keep more margin.
6. The boring settings that stop ads mid-sale
- Account spending limit. If you set one months ago, it can run out on the Saturday. Raise it to cover what you plan to spend.
- Payment method. A card can decline a larger than usual charge. Add a backup payment method.
- Stock. Do not send paid traffic to products that will sell out. Check levels on the products your ads push.
- Your site. Check your product pages load quickly on a phone and your discount codes actually work at checkout.
7. Decide how you will judge the weekend
On Black Friday weekend Ads Manager overcounts some sales, reports others days late, and disagrees with Shopify more than usual. Decide now that you will judge the weekend on total Shopify sales against total ad spend, and look at Ads Manager on the Tuesday after. Why Meta and Shopify disagree even more on Black Friday explains why.
Bottom line
Black Friday is decided in October. Clean tracking, fewer ad sets, a budget already climbing, your sale ads and spares built and approved, and account settings that will not cut you off. Then leave it alone and let it run.

Common questions
When should I start preparing Facebook ads for Black Friday?
October. Anything that resets the learning phase, like merging ad sets, changing your optimisation event or launching new ads, needs to happen weeks before the sale so your ads have settled by the time costs rise in November. Scaling your budget safely in 20 percent steps also takes three to four weeks. For Black Friday on 27 November 2026, the end of October is the real deadline.
How many ad sets should a small Shopify store run on Facebook?
Few enough that each one can get about 50 purchases a week, because that is roughly what Meta needs to leave the learning phase. If your cost per purchase is 30 dollars, that is around 214 dollars a day per ad set. A store spending 60 dollars a day is usually better off with one or two ad sets than five, so at least one of them gets enough sales to settle.
How do I test my Facebook pixel is working on Shopify before Black Friday?
Place a real order on your store, then open Events Manager and find it. It should arrive as one Purchase event, with the right value and currency, not two. Check the deduplication rate on the Purchase event is above about 80 percent, and check that the event carries customer details like email so Meta can match it to a person. Do this in October, then leave your tracking alone until the sale is over.
When should I launch my Black Friday ads on Facebook?
Build them in October and get them approved well before the sale, because ad review can take longer in November when everyone is submitting. Put them in their own ad set rather than inside the ad set that is already working, since adding a new ad counts as a significant edit and would reset your best performer the week before the sale.
Can my Facebook ads stop in the middle of Black Friday?
Yes, and it is usually for boring reasons. An account spending limit you set months ago runs out, or your card declines a larger than usual charge. Check your account spending limit and payment method in October, raise the limit to cover the extra budget you plan to spend, and add a backup payment method.
Ads live but the numbers do not make sense? That is what I fix.
